Emergency HVAC Checklist: AC Compressor, Emerson VFD, and the Airflow Step Everyone Skips

I coordinate emergency service for an HVAC and refrigeration company. I've handled 300+ rush orders in 12 years, including same-day turnarounds for hotels, restaurants, and manufacturers. This is the checklist I use when a site call has to be right the first time. It's seven steps. None of it is fancy. Some of it I learned after being wrong.

1. Confirm the failure before you order a part

The part is not the diagnosis. I've watched a technician order an AC compressor because the unit wouldn't start, only to find a bad run capacitor. I've also seen a compressor trip on thermal overload because the condenser fan motor was dead. If you skip the electrical and mechanical checks, you're gambling with someone's money.

  • Check voltage at the contactor, amp draw on each leg, and the capacitor condition.
  • If the system has an Emerson VFD, read the fault log first. A VFD fault can look exactly like motor failure. Sometimes the fix is a parameter, not a part.
  • Check refrigerant pressures and superheat before you condemn the compressor. A flooded compressor can be caused by a bad TXV or an overcharge. Replace the compressor without fixing that, and you'll do the job twice.

2. Clear the airflow paths first

This is the step that sounds too simple. It isn't. A condenser covered in cottonwood or a filter that's never been changed can make a perfectly good compressor look dead. I keep an electric leaf blower in the van for outdoor coils. In July 2023, a restaurant called in a dead compressor on a walk-in unit. Ten minutes with a $79 electric leaf blower and it ran for the rest of the summer. No repair parts, no big invoice. If I'd trusted the phone diagnosis, I would have quoted them $2,800 for a compressor they didn't need.

The same principle applies to air filters. A clogged filter drops airflow, lowers suction pressure, and can ice the evaporator. I'm not an equipment designer, so I can't speak to every cabinet's static rating. What I can tell you from the field is this: check the filter before you check the thermostat. And if you maintain auxiliary equipment, the same logic applies to a Can Am air filter on a utility vehicle, or any intake filter on a generator. Anything with an intake has to breathe.

3. Verify lead times and total cost before quoting

The cheapest quote is rarely the cheapest outcome.

On emergency calls, compare total cost, not unit price. Total cost means part plus freight, installation hours, and the cost of downtime. A $200 cheaper compressor that takes four days to arrive is not a bargain if the customer loses a $12,000 banquet.

In March 2024, I needed a Copeland compressor for a hotel rooftop AC unit. The remanufactured option was $400 less but had to come from three states away. The local, new unit cost $350 more but arrived same day. We paid an extra $150 in after-hours labor, and the hotel reopened on time. If I remember correctly, the invoice was around $1,460 for that compressor, though the exact number is fuzzy. The point is the local option was only $350 more.

Based on quotes I collected from four Midwest distributors in February 2025, common 5-ton scroll compressors run $1,400 to $2,100 before freight. Verify current pricing because the market changes fast.

4. Check thermostat compatibility before you swap it

Thermostat failure is frequently a wiring or compatibility problem. A basic thermostat on a two-stage system will short-cycle. A communicating system needs its own controller. When I do a light-commercial upgrade, I reach for the Emerson Sensi Wi-Fi thermostat when the equipment allows it. Read the spec sheet. Why does the last 10 minutes matter? Because problems show up during the transition, not while the system is already running. I've caught wiring errors and stuck reversing valves that way. It's inconvenient, but it's a ton cheaper than a callback.

6. Build in a time buffer and put it in writing

Why does every emergency quote need a time buffer? Because the unpredictable is predictable. In 2023, we lost a $24,000 contract by promising a same-week deadline and missing it by two days. The client paid us for the work, but they never trusted us with a project again. After that, our policy is a 48-hour buffer on any emergency delivery. If we say Thursday, we'd rather show up Tuesday.

What I mean is that a quote should be explicit: the scope, the part, the total cost, and the completion window. A text message isn't enough. It's not about being formal. It's about making sure both sides know what emergency actually means.

7. Set up monitoring and a callback

Set a 24-hour check-in and a 30-day follow-up. For a compressor replacement, verify the suction pressure and superheat are stable after the charge has had time to settle. For larger equipment, check the Emerson VFD history after a week to confirm there are no recurring faults.

It won't catch a refrigerant leak, but it will flag a system that's stuck in emergency heat or failing to pull down overnight. That early warning is usually worth more than the hardware cost.

Common mistakes to avoid

  • Replacing an AC compressor without checking the metering device and refrigerant charge. You'll be back in two weeks.
  • Ordering a VFD by model number without verifying input voltage and motor FLA. A same-looking drive can be the wrong rating.
  • Skipping the air filter because it's not the symptom. Airflow is a root cause, not a detail.
  • Choosing the lowest part price without factoring in overnight freight and lost revenue.
  • Leaving before the system runs a full cycle. That's where the hidden problems show up.

The bottom line

An emergency checklist doesn't make you perfect. It makes you less wrong under pressure. I still get calls at 11 p.m. when a walk-in cooler is warm. I still check airflow first, even though everyone wants me to just fix it. The cost of being thorough is 20 extra minutes. The cost of not being thorough can be a repeat visit, a refund, or a lost contract. At least, that's been my experience with deadline-critical projects. And after 300+ rush jobs, I'd rather be boringly careful than excitingly wrong.
