Furnace vs boiler isn't a debate I ever planned to get into. I'm the person who buys controls, filters, and spare parts, not the one standing in front of a mechanical room. But after about seven years of managing procurement for a small HVAC service company—around $220,000 a year in parts and equipment, give or take—I've formed a few opinions.
This isn't a mechanical engineering guide. I'm a cost controller. The question I care about is: which system costs less over the lifetime, and why do so many people make the wrong call?
To be fair, there's no single answer for every building. But there is a process. I compare five things: upfront cost, annual operating cost, comfort control, maintenance longevity, and failure risk. The last one didn't use to matter to me. Then February 2023 happened.
A boiler in one of our multifamily buildings failed overnight during a power outage. The pipes froze. The damage was around $4,100—maybe $3,800, I'd have to pull the insurance file—but that's not the point. I had spent the previous year obsessing over AFUE ratings and ignoring the fact that one bad failure could erase a year of projected savings. Put another way, I was comparing efficiency numbers, not real-world risk.

Here's something vendors won't tell you: the boiler quote often doesn't include the cost of upgrading control wiring. That was a $900 change order on one of our projects. A furnace with a simple 24V thermostat is easier to integrate in many cases. A boiler might need relays, zone valves, or a separate aquastat. That complexity can show up as change orders.

For a house, the numbers are smaller, but the ratio usually holds. Don't hold me to exact figures in your region. The point is that the boiler costs more upfront because of the pipes, pumps, and radiation surfaces. A furnace gets heat through ductwork that may already exist if there's central AC.
Does the boiler win on operating efficiency? Sometimes. Here's the surprise from our data: in shoulder season, a gas furnace with a smart thermostat that actually lowered the setpoint during unoccupied hours used less gas than the boiler. The boiler didn't have room-by-room zones, so it heated the entire building even when only two people were there. That's not a boiler problem. That's a controls problem. But it shows up on the energy bill either way.
Comfort, Air Quality, and Controls
Forced air is fast. It gets a cold room warm in a few minutes. It also blows dust around, dries out the air, and creates drafts that make people argue with the thermostat.
A boiler with radiators or baseboard is a slower, steadier heat. No forced air. Many people prefer that. But here's what they don't tell you: if the building has no ductwork, you can't just add a ducted dehumidifier or a central air filter. You have to solve those problems separately.
That's where I've seen a dehumidifier get added to the budget after a boiler install. A portable dehumidifier won't replace central ventilation, but in a basement office it made the space feel less clammy. It cost about $180 to buy and roughly $25 a month in electricity in our data. It's worth it for comfort, but it's an extra system to clean and empty.

Our $180 portable unit made a storage area feel noticeably better, but it used enough electricity that I wouldn't call it a guaranteed energy saver. It's a comfort tool, not a savings tool.
A neck fan is the opposite. It costs about $30, uses negligible power, and cools only the person wearing it. I bought three for technicians who work in server closets. One of them said it helped more than the mini-split for his specific desk. For an office where only one person is uncomfortable, a neck fan can delay a much bigger purchase. But it won't make a whole room feel better.
So when someone asks me 'dehumidifier or neck fan?' I ask: what's the actual problem? A muggy room? Dehumidifier. One hot person near a desk? Neck fan. A whole building that's too hot? Stop looking at gadgets. You need a properly zoned system and controls that match it.
What I'd Choose After the Comparison
If you're starting from zero and budget matters, a gas furnace with a smart thermostat and ceiling fans in the rooms where people actually sit is hard to beat. It's simpler, cheaper, and easier to control with an Emerson thermostat or a similar smart thermostat.
If you already have radiators, or if you're building in a very cold climate and want steady radiant heat, a boiler can be worth the upfront cost, but only if you also budget for zoning and a good controls contractor. The boiler itself is one line item. The zone valves, pump controls, and thermostat interface are where you'll win or lose.
To be fair, I've seen well-designed boiler systems perform beautifully. I've also seen forced-air systems with terrible ductwork perform terribly. Equipment type is only part of the equation.
And if someone tells you a product will 'slash your heating bill,' ask for the report. Per FTC guidelines (ftc.gov), energy-saving claims like that need to be substantiated. A good vendor will show you data. A mediocre one will just repeat the phrase.
I don't have a perfect answer for every building. But the process I use—same five buckets, side by side, with actual numbers—has saved me from at least one expensive mistake. The best 'furnace vs boiler' answer is the one that accounts for your building, your thermostat habits, and your tolerance for surprises.
